Engagement Structure
LEGACY MANAGEMENT
BEGINS WITH TRUTH,
NOT A MENU OF DELIVERABLES.
Every substantive engagement follows one deliberate pathway: consultation, diagnosis, installation, and ongoing management. Diagnosis always precedes prescription.
We do not price the work as a menu of deliverables. PLAYERTWO does not sell isolated logos, websites, workshops, campaigns, or strategy documents as the primary outcome. Each engagement is structured according to organizational complexity, founder dependency, access, continuity risk, and the systems that must be built.
Typical investments are shown in Canadian dollars and are intended as planning ranges, not fixed quotes.
One pathway. Four stages.
Every substantive engagement follows the same deliberate sequence. Each stage exists to answer one question honestly before the next is allowed to begin.
- 01Legacy ConsultationQualify the problem
- 02Level ZeroDiagnose the organization
- 03Legacy InstallationInstall the systems it requires
- 04Legacy ManagementManage those systems against drift
The original engagement levels (Level Zero through Level Four) have not changed. They are the depths of work inside these stages: Level Zero is the diagnostic stage itself, Levels One and Two are the installation stage, and Levels Three and Four are the ongoing management stage.
Legacy Consultation
- Purpose
- Determine whether the organization, problem, timing, and leadership readiness are appropriate for further diagnosis.
A focused conversation about the organization, the founder's current role, the pressure creating urgency, the concentration of decisions and knowledge, and what may be at risk.
The consultation is not
- a free strategy workshop
- a complete diagnosis
- a disguised deliverable pitch
- an automatic commitment
Possible honest outcomes
- Proceed to Level Zero.
- Complete readiness work first.
- Refer the organization to another professional.
- Do not proceed.
A consultation that cannot say "this is not a fit" is a sales call, not a consultation.
Level Zero
Establish organizational truth before prescribing intervention.
One engagement depth below - Level Zero: Legacy Diagnostic. Names and investment ranges are unchanged.
Legacy Diagnostic
- Investment
- Starting at CAD $25,000
- Timeline
- Typically 4–6 weeks
Every full Legacy Management engagement begins here.
The Legacy Diagnostic determines where the organization remains dependent on the founder, where stated belief differs from actual behaviour, where decision-making loses energy, and what should be built next.
Best for organizations that need to understand
- where founder dependency exists
- what judgment remains undocumented
- where leadership and frontline perceptions differ
- where values fail to guide actual decisions
- where communication or identity has fragmented
- whether the organization is ready for a larger Legacy Management mandate
Typical components
- founder interview
- leadership interviews
- selected frontline or stakeholder interviews
- organizational document review
- brand and communication review
- language analysis
- decision-flow mapping
- friction tracing
- founder-dependency assessment
- Legacy Level classification
- findings presentation
- recommended roadmap
The diagnostic is a complete, standalone engagement. It is not an unpaid sales exercise.
Legacy Installation
Turn diagnosis into organizational infrastructure.
Two engagement depths below - Level One: Legacy Architecture · Level Two: Legacy Installation. Names and investment ranges are unchanged.
Legacy Architecture
- Investment
- Typically CAD $50,000–$100,000+
- Timeline
- Typically 8–12 weeks
This phase translates what currently lives inside the founder or leadership group into a structured system other people can understand, apply, and eventually carry forward.
Best for organizations that need to define and document
- purpose
- principles
- values with behavioural meaning
- non-negotiables
- decision logic
- organizational narrative
- Tenets
- leadership standards
- identity
- continuity requirements
- decision guardrails
- language the organization can consistently use
Typical outputs
- Belief Map
- founder doctrine
- organizational purpose
- principles and values
- behavioural definitions
- decision guardrails
- narrative architecture
- leadership standards
- internal language system
- continuity priorities
- initial transfer framework
This is where founder belief becomes organizational architecture.
Legacy Installation
- Investment
- Typically CAD $100,000–$300,000+
- Timeline
- Typically 4–12 months
The architecture is translated into operating reality.
This phase may involve organizational systems, leadership tools, brand expression, internal communications, creative execution, documentation, training, and implementation.
Possible workstreams
- hiring standards
- onboarding systems
- leadership expectations
- meeting structures
- feedback loops
- communication protocols
- decision frameworks
- SOP alignment
- employer brand
- brand positioning
- visual identity
- website
- internal films
- campaigns
- training materials
- knowledge-transfer systems
- founder documentation
- customer-experience alignment
- internal storytelling
- digital systems
- marketing automation where strategically relevant
Clarification
Not every organization requires every workstream. The final mandate is determined by the Legacy Diagnostic and approved scope.
The work moves from belief, to behaviour, to infrastructure.
Legacy Management
Maintain, measure, update, and reinforce installed systems.
Two engagement depths below - Level Three: Legacy Management · Level Four: Legacy Office. Names and investment ranges are unchanged.
Legacy Management
- Investment
- Starting at CAD $15,000/month
- Term
- Typically 6 months or longer
Legacy Management is the ongoing stewardship layer.
PLAYERTWO helps leadership reinforce the system, identify drift, support implementation, protect continuity, and respond to major organizational decisions without reducing the relationship to generic creative support.
May include
- quarterly alignment reviews
- leadership advisory
- founder-dependency tracking
- internal communication support
- system refinement
- continuity documentation
- onboarding updates
- leadership tools
- strategic messaging
- brand and behaviour reinforcement
- change support
- implementation oversight
- campaign and creative direction
- ongoing strategic problem-solving
- selected execution workstreams
- succession-readiness support
Important boundary
Legacy Management is not an unlimited-request retainer. Each agreement defines access, cadence, capacity, priorities, and included work.
The objective is not to keep PLAYERTWO permanently necessary. It is to keep the organization aligned while it becomes more capable.
Legacy Office
- Investment
- Starting at CAD $35,000/month
- Term
- Typically 12 months or longer
The Legacy Office is an embedded external function for larger, multi-division, or highly complex founder-led organizations.
PLAYERTWO works across leadership, brand, culture, communication, systems, succession, and continuity as a long-term strategic operating partner.
Best suited for organizations with
- multiple divisions or locations
- complex leadership structures
- major succession risk
- acquisition or integration needs
- significant founder dependency
- ongoing brand and culture fragmentation
- large-scale implementation requirements
- a need for cross-functional continuity management
May include
- executive and leadership advisory

- internal training and reinforcement
- priority access to PLAYERTWO's network

The Legacy Office functions as an external continuity and alignment capability-not as a traditional agency retainer.

What every engagement includes. And what we require from clients.
Every engagement includes
- 01diagnosis before prescription
- 02documented assumptions
- 03clear ownership
- 04agreed outputs
- 05confidentiality
- 06evidence boundaries
- 07implementation responsibilities
- 08decision points
- 09honest limitations
What we require from clients
- 01leadership access
- 02willingness to name misalignment
- 03willingness to examine behaviour
- 04participation from relevant levels of the organization
- 05respect for confidentiality
- 06internal ownership
- 07openness to findings that may be uncomfortable
Without these, the work becomes decoration, and PLAYERTWO does not sell decoration.
This work is not for every organization.
A strong fit usually looks like
- founder-led or family-owned
- meaningful operating complexity
- preparing for growth, delegation, succession, or transition
- judgment is concentrated
- leadership autonomy is unclear
- standards are not fully documented
- leadership is willing to participate honestly
- continuity matters beyond a short-term campaign
A poor fit usually looks like an organization that
- only wants a logo, website, campaign, or content package
- wants messaging without organizational examination
- refuses leadership participation
- wants culture optics rather than behavioural change
- expects PLAYERTWO to impose beliefs from outside
- wants guaranteed outcomes
- wants AI to replace leadership responsibility
When the fit is poor, the honest recommendation is to say so, including referring the organization elsewhere.
Where specialist
expertise begins.
Legacy Management often reveals legal, financial, family, people, and technical risks that require licensed or deeply specialized professionals. PLAYERTWO identifies those boundaries, helps bring the right expertise into the room, and keeps the work aligned around the legacy the organization is trying to build.
These disciplines may become part of the broader continuity roadmap, but the advice itself remains the responsibility of the appropriately qualified independent professional.
Travel, printing, media spend, commercial production, third-party software, specialist research, large-scale development, and external vendor costs may also be scoped separately.
We do not pretend to be every professional. We make sure every professional is solving the same problem.

The Legacy Advisory Network
Selected engagements may include a coordinated group of independent legal, financial, governance, people, family-enterprise, and technical specialists. PLAYERTWO remains responsible for the Legacy Management roadmap and cross-disciplinary alignment, not for replacing each professional's independent judgment.
Are you a specialist who belongs in the room?
PLAYERTWO is building relationships with independent professionals who help founder-led organizations navigate the legal, financial, family, people, governance, and technical realities of continuity.
We are looking for specialists who value independent judgment, cross-disciplinary collaboration, clear professional boundaries, long-term thinking, and “you and I against the problem.”
Applications are reviewed individually. Submission does not guarantee acceptance, endorsement, referral, partnership, or engagement.
Frequently asked.
Start with the problem.
Then build what the business needs.
The first conversation is a focused review of founder dependency, organizational drift, current priorities, and readiness for Legacy Management.
No generic pitch. No forced package. The objective is to determine whether there is a real problem worth solving together.
